Microsoft CEO Satya Nadella published a long-form post on 𝕏 two days ago — 28 million views and counting. The headline wasn’t a product launch but a new concept: Token Capital.

His core thesis: the economic foundation of society is shifting from a two-pillar system (human capital + financial capital) to a three-pillar system: human capital + token capital + financial capital. What is token capital? Every token you consume in reasoning, decision-making, and creation with AI is a capital investment. The return depends on your prompt quality, reasoning depth, and model orchestration skill.

The timing is conspicuous. Claude Fable 5 is locked behind export controls. OpenAI faces subpoenas from multiple states. Anthropic executives are in D.C. meeting lobbyists. Against this backdrop, Nadella says “tokens are the new capital” — sounds like he’s grabbing the microphone.

I think he’s grabbing the definition.

Microsoft is the only entity on earth that holds both a top-tier model (via OpenAI) and the world’s largest enterprise software distribution channel. “Token capital” isn’t academic — it’s a competitive land grab. If tokens are capital, whoever controls token supply, pricing, and quality becomes the Federal Reserve of the AI economy.

Nadella dropped a line worth noting: “Competition will happen at the model layer, not the application layer.” Translation: don’t try to beat me on apps — you can’t (Office, Azure, Teams). But at the model layer, everyone starts roughly even.

We don’t need to pick sides today. But “token capital” genuinely provides a useful framework: a coder spends $10 in Claude tokens for an hour, producing work equivalent to 3 traditional hours — that’s turning $10 of token capital into $200 of human capital. That conversion rate, not the token price, is AI’s real economic value.

Tokens aren’t a cost. They’re your capital. The only reason you’re not saving money is you haven’t learned to deploy it at scale.
